Industry Pushes to Reframe Real Estate as Investors Embrace Total Portfolio Thinking

Real estate managers are facing a tougher selling job as more investors adopt a total portfolio approach to allocating capital. Under that framework, asset classes compete directly for funding rather than receiving fixed slices of a portfolio, and property is finding itself under pressure to justify its place.

Speaking about the shift, one industry figure put the challenge bluntly: "We as an industry need to get our act together." The comment reflects a growing recognition that real estate can no longer rely on its traditional status as a core holding. Investors are comparing returns, liquidity and risk across everything they own, and property must make its case on equal footing.

The total portfolio approach has gained ground among pension funds and other large institutions seeking greater flexibility. Rather than setting static targets for each asset class, they weigh every opportunity against the whole. That puts real estate in direct competition with equities, private credit and infrastructure, often with less frequent valuations and longer lockups working against it.

Industry participants say the response must be better communication about the role property plays in diversification and income generation, along with clearer reporting and more disciplined fund structures. Managers who can demonstrate consistent performance and explain their contribution to overall portfolio goals are likely to fare best as the scrutiny intensifies.
